Always love those clap.

...

Hey, everybody. Welcome back to another week of entrepreneurs

...

struggle as the the title says,

...

actually, you're gonna we're gonna struggle a little bit as we figure out the this new technology. I was trying to

...

simulcast on Youtube live, One of our new features you're on Fireside, and I'm i'm getting

...

message saying that it might not be flammable casting. So if you are watching us on Youtube live that is

...

great. You'd also love to have you here on Fireside.

...

So you can be part of this conversation

...

every week here, Every be Thursday, four thirty Pm eastern time or

...

getting together. It's talking about some of these things that

...

as entrepreneurs and business leaders, and, honestly doesn't everyday individual

...

the thing that we're struggling with. But, in particular for us, entrepreneurs those things that are really

...

acting on us.

...

I just feel like, you know, we don't have enough these open conversations as entrepreneurs

...

I think there's like a stigma, especially as people at a high leadership level of talking about

...

things that might be

...

messing with them mentally, physically, especially you're trying to lead a company lead a brand,

...

you can feel like it

...

you're too afraid to talk openly about these things because other people

...

might not wanna do business with you because they, you know, think that you don't know what you're doing, your team

...

your afraid your team might not be there to support you or or stay with you because they don't think you don't know what

...

you're doing or they feel like at the relatively ship or feel like, oh my gosh. It's

...

person about the crash. So let me get off of here before they they lose it.

...

But, honestly, I think these are open conversations that can really help us as the

...

know talk through some of our own struggles and talk through some of the things that have helped

...

up in our own journey.

...

as we just look at many different kinds of topics last week we talked about insomnia

...

and like that topic as many of our topics these things are good for those

...

who aren't just entrepreneurs, but I really encourage entrepreneurs to

...

part of the conversation. So if there's

...

those out there that you'd like to be part of this.

...

invite them in right now to be part of this Fireside conversation. If you

...

you happen to be living on Youtube live, bring others there, but we'll also be airing this this replay

...

here on Fireside that just so you can check it out any anytime.

...

and we'll eventually put these out of podcaster as well.

...

today, we're gonna be talking all about

...

how do you be a

...

how do you support system for your team without being a crutch?

...

you know, how do you how do you be there for them without them having to rely on you for

...

everything a little thing in this

...

particular topic came out of something that happened a couple weeks ago. So

...

I run a couple different businesses. I run a company called deep

...

entertainment, which is a media company doing podcast and video content.

...

we work at lots of different hosts and staff.

...

And then I also have a a studio, which is actually where I'm recording right now where

...

record some of our Dc podcast, but we also have other people come in and record. So

...

I'm running two different teams and

...

we had something happened a couple weeks ago where, you know, we had this sunday recording in our

...

in our recording studio, and unfortunately things that

...

didn't go according the plan the recordings to didn't happen. Right? And

...

the client was upset, and it actually was a a big potential client for us and

...

I I

...

that night, I got the call that something had went wrong and

...

I immediately grabbed my stuff ran this studio to help us try to troubleshoot it and

...

whole time on the way there. I was thinking

...

I should have been here. I been handling it and

...

My immediate reaction was I gotta do everything.

...

and that's not the solution. And so that really made me think about this topic of how do you be a

...

work for your team while also not being that crutch where

...

you know, either they're, they're not growing or, you know, they're just relying on you for everything and

...

you know, for me, that definitely manifests itself very impacted as many of you may be out

...

there. I want my my team that feel supported, but I also want them to be happy. I want them to

...

you, wanna come back every day and one thing to feel like

...

they have people who have their back, but there's still is boundaries within that. Oh

...

you gotta make sure that

...

you're not trying to do everything if you're really trying to create company that that wrote.

...

we gotta delegate as entrepreneurs and

...

that hasn't been something that's been easy for me, and I'm sure for many of you out there, that's probably been tough too because

...

you've gotten into our positions or started companies or

...

you know, gotten to an executive level because we're so good at every

...

or it's so good at certain things that we eventually have to let go.

...

so we can focus on the big picture item. So

...

my immediate reaction of wanting to go out there and just do it my

...

self is the wrong one. And that's my my first solution that I want to throw out there is

...

if you have a situation where your a team

...

or or you feel like, hey, they need some additional support.

...

the first solution shouldn't be you coming in to produce the job or

...

for you to look over their shoulder. You have maybe in the beginning, you may wanna look up their shoulder a little bit.

...

but eventually, you have to let them do their own thing.

...

there's also way to let them still be accountable while still making sure that they get them

...

properly so in the situation that I was talking about earlier,

...

when we had a recording go bad, well,

...

The next day, we sat down had to all hands meaning left

...

talk through why everything, you know, why things went wrong,

...

what could've have been done prevent that and what we need to do moving forward.

...

we need to put some implement put some practices in place

...

do we need to have backup in place? Do we need to just

...

they know to those kinds of recordings. But let's just go through everything that happen and talk it out.

...

so that I don't feel like I need to come in and actually do everything myself. So

...

that provides a little bit of accountability and also knowing that

...

when you have that conversation, you also need to set

...

benchmarks in terms of if this doesn't get done, what happens.

...

So, yes, we love our team. We wanna support them, but if they're not doing the work,

...

then eventually, they might not be the right people on your team.

...

So if you're having to open conversations with them,

...

now you've at least laid out on on the table, but you've also put it in writing, just to keep

...

yourself faith legally. I have no lawyers. So we consult your your only legal good department

...

to figure out the best way to do something like that, but, you know, I think putting something in writing is also

...

good. It's a good physical reminder to your team of what should be done.

...

and what are the ramifications that it's not done? And

...

ultimately, you may have to get somebody else if they're just not able to do the job.

...

Also, I found that

...

one thing that I I used to do a lot when I started my career was

...

if some were coming to me with a problem or something got messed up,

...

They were coming to me for.

...

and I would just, you know, if they came to me and said, hey, I want to

...

you know, put up the social media post, Chris, What kind of hashtag should I

...

I would

...

literally tell them And

...

what I would do to get that, I would go to some website and look up hey, but

...

past of trending right now or, you know, I'll go watch their video and figure out

...

okay. What's being talked about so I can figure out the right kinda of hashtag

...

Oh

...

when I took a step setback up does, why am I doing their job for them one? They already know the content

...

of the show where I was I'm talking about my own business, but even with your own business

...

your person knows the ins outs the day to day of what they're handling.

...

the why you jumping in trying to get caught up

...

and then help me answer their question. So instead of answering it for them,

...

I know they won't

...

here's where I would go to to to do that. So

...

asking about a hashtag go

...

hashtag dot com and type this and do x y and b

...

give them the tools for success as opposed to just

...

handing them

...

you know, the the solution handing on

...

you know, the way that needed to do things, then,

...

I

...

if you don't do that, unfortunately,

...

that will compound on it though. The more you answer their questions, the more they're gonna come you a question,

...

expecting an answer.

...

and it can take time to kinda get them into a mode of

...

Alright. If I come to, you're gonna give me advice and so eventually, that advice become

...

they now have all the tools and they don't have to come to as often. So

...

I know it can be tough, you know, even just the small things, like,

...

you know, back to podcast. Like, hey, I wanna you know where cross approval my show.

...

Oh

...

listen to some other podcasts. Why you invest yourself in what we're doing here,

...

that you can answer your own question. So, again, the solution shouldn't be you doing it yourself, and it

...

also shouldn't be you giving them the answer.

...

give them that advice to figure out

...

how to get their own solution.

...

And, you know, by the way, I I wanna also eventually get

...

some of you in the audience, then if you have others, you wanna bring for this conversation. I I wanna hear you

...

pitfalls in this area. You know how you've potentially been

...

your team, but also, some of the things that may have worked for you to

...

kind of reverse course or maybe you just came right out the gate and had the pollution. So

...

I'd love to, you know, after this next one, I I wanna open it up for hand and have anybody come up

...

and give some of their advice. But

...

Another situation

...

or another solution that has worked for me around providing that support without being too much of that

...

clutch is also

...

explaining why you would do something and

...

when how you would do something and why you would and by that, I mean,

...

you know, if somebody's is coming to you with

...

a problem or... I'll use the instance of what we had happened here.

...

this past sunday and always reason I'm doing this topic. So a recording went wrong.

...

Now that next day is we're doing our post mortem, what went wrong, why did it go

...

wrong. How do we... How do we create a solution?

...

after I get their feedback on everything,

...

I will then sign in the say. Alright.

...

Well, if I was in that situation,

...

I would have

...

So for the recording, hey, I would have made sure we had a backup. I would make sure that we had

...

you know, I stayed in the room and and made sure the recording was going and

...

constantly watching levels and listening in

...

Hey. I may have

...

at the three hour recording. I may have stopped after an hour and just made sure

...

hey that first hour went... Went strong. I I did everything

...

you know, everything recorded where it's supposed to be

...

that's rewards the more.

...

So

...

by telling them what I would do without physically going in and doing it my

...

I'm giving them a a

...

a thought process into how they could hand

...

I then we'll also follow that up. I think why i would do it that way?

...

hey. I'm gonna set up backup up because

...

technology the perfect things fail.

...

So

...

always have a backup. And, you know, one piece of technology fails, hopefully the other people

...

technology will be there to to help you out.

...

Hey. I'm gonna be in the room to watch the recording because

...

you can literally watch the levels and though you may be hearing it, maybe

...

accord flip out, you know, from the board to your computer,

...

and you wouldn't know that just by listening on your headphones, maybe you actually have to see the audio going

...

So, you know, you just explain why you're going through that

...

that way as they are now looking at new problems that they're facing,

...

they start thinking critically in the same way that you are.

...

So

...

part of that also helps instill your own business culture as you

...

download your team as the how you think about things. They begin to think about things in the same

...

find way, and you can probably feel more confident about delegated. And

...

you know, if you're not there, how they're actually able to

...

you know, bring things together without you actually having to be in the room. So

...

trying to set things up ultimately where you can delegate. You can feel confident in how you're

...

the handling thing, but also knowing that you put the systems in place

...

that if they don't do the thing that they need to do,

...

there's checks and balances where hey, if this is the second third time,

...

time or hopefully and not any more than that, if you're if you're creating multiple mistakes that the exact

...

famous day.

...

you just may not be the right person for thing. So

...

ultimately, you know, there there's probably a lot of other solutions out there, and and I'd love

...

anybody out there in the audience that

...

may have some solutions to raise their hand come up

...

someone's on stage. The one thing I'm still figuring out is we're talking about technology being perfect.

...

not even fully be understanding all the. I

...

I'm pretty sure I can bring you on stage and not have to make you do the video like I'm doing. So

...

hopefully don't be the discouraged by that, but I'd love to have you come up and

...

offer any words of advice that you may have.

...

Okay.

...

if there's there's no advice here. You know, a lot of times what I like to try to do is

...

we put these things out on social media try to see if we, you know, have anybody out there who has any other food

...

they can add in

...

this time, unfortunately, but we've been so crazy. I didn't have an opportunity to to get some of those

...

answers from people. So I'll just kinda reiterate some of the things that we already talked about.

...

we wanna be there for our team

...

as the support system, but not as somebody who is just their fallback or

...

the person who's gonna do their job for them as that crotch. So

...

Know, what can we do to make sure they're supported?

...

they're still growing.

...

and you're not trying to take on everything.

...

the first is, you know, the solutions that you're doing the job.

...

make sure that you are putting systems in place. You were putting checks and balances in place.

...

that way, they know how to do their job and they know what happens if they're not

...

doing their job correctly.

...

Also, make sure you give advice and not answers.

...

No don't just answer every single question that come you step back and and

...

figure out how can you give them the tools to answer the questions themselves?

...

let them know, you know, how if if you do certain research that come about

...

your answer,

...

let them know where that flight is or let them know how you found that bite.

...

give them the tools. Don't get the answer.

...

And then also explain why and how you're doing things.

...

that way, they are now learning your thought cost that they are now extension of you or

...

extension of your brand, their extension of your company,

...

and you can just feel a lot more confident that

...

they are handling things in a way that you

...

but ultimately, too, and and this is something i should've touched earlier when I was mentioning it. I'll go a little bit deeper on that.

...

One thing I really like to do as I'm trying get more comfortable

...

delegate out the smaller path where

...

something does go wrong, it's not going to cost us a lot of money or it's not gonna make us go under

...

her any business relationship.

...

start with them in a smaller path.

...

where if something does go wrong, it's not that, you know, it's not gonna end everything. You can now, of course,

...

correct and and

...

everything's gonna be okay.

...

at the same time, make sure that if you are now moving into to

...

the the those bigger tasks

...

you may want to in the beginning be a little bit over the shoulders kinda watching as the process

...

goes along where you can jump in at the last minute to save everything if you have to.

...

So, you know, in my world working... I used the work in radio. We were in live radio.

...

and

...

you know, there were times where I would look over their shoulder and

...

you know,

...

I know something should, you know, something with that on the air and we need to make sure that we cut that out.

...

immediately and this is the thing called the dump button there you have, like,

...

fifteen seconds.

...

get rid of something that a set over the air around the

...

everybody heard

...

I will literally sit there for ten seconds and i they didn't and hit that button.

...

I jump in and I hit that button.

...

after the show, I'm gonna sit them down and explain to them.

...

why hit that button?

...

and I also wanna find out why they didn't think they needed to hit that button.

...

So, again, just talk these things about, and is gonna really make you feel more comfortable

...

team can feel more comfortable

...

gonna have a better team a better product.

...

And, yeah,

...

all I got for you this week on entrepreneur struggle

...

next week, we're gonna be talking about creating boundaries. This is one

...

I severely struggle with, you know, creating boundaries Is really important as not

...

entrepreneur, I think, in two different ways that

...

creating boundaries within your team and and what

...

your team to be affecting of you and and how often they can

...

contact, you went by first to when and how you should be contacting them?

...

But even more, so, I wanna talk next week about the personal boundaries you need to set up.

...

to make sure that you're not burning yourself out.

...

you know, how do you allow yourself to let your business fail up and be successful?

...

while at the same time, making sure that you're not just running yourself in the ground and don't have the energy

...

maintain your company moving forward.

...

though next, we

...

Thursday, four thirty Pm Eastern time will be back here on Fireside live.

...

I think we may have been broadcast live on Youtube.

...

I not sure just because it it looks like there's some time casting issues, but

...

we hope to be casting there as well as Facebook in the future.

...

so I hope you come back. Also invite other entrepreneurs be part of the

...

conversation, other business people or just anybody in general that you feel like,

...

could get something for conversation

...

after all these, you know, they be posted up on my profile. So

...

Please go back. Take a listen for this episode. You just hop in.

...

But you can also check out our first two episodes, and again, next week we'll be back talking all about

...

creating boundaries for though.

...

thank you all for being here and until next week,

...

then luck with your struggle.
